Answer · A short answer

How do you fill last-minute cancellations?

Have a list ready before the cancellation happens. When a slot frees up, offer it straight away to clients on a standby list for that person or service, then to clients who are due for that service soon, then more widely. Do it in a fixed order and within minutes, not when someone gets a moment. A slot you cannot fill is lost for good.

Why most slots stay empty

A cancellation usually arrives by text or a missed call while everyone is busy. By the time someone sees it and decides what to do, there is not enough time left for anyone to come in.

The fix is to decide in advance who gets offered the slot, in what order, and who sends the message.

Keep a standby list

Ask clients who wanted an earlier time, or who could not get their first choice, whether they want to hear about openings. Note the service, the staff member and the days and times that suit them.

This is the first group you contact, because they already want the slot.

Offer it in a fixed order

First, the standby list for that staff member or service. Second, active clients who are due for that service in the next week or so; for them, coming in early is a small favour. Third, a wider message or post if you use one.

Send the first offer within minutes. The first person to reply gets it. Tell the others it has gone, so they trust the list next time.

Cut the cancellations you can

Send a reminder before every appointment with an easy way to move it, so people cancel early instead of late. For longer or higher-value services, take a card or a deposit and say clearly what happens if they cancel late.

Then count it. Each week, note how many slots were cancelled late and how many were refilled. Here is an example: if eight slots were freed and three refilled, start with how fast the first offer went out.

Put in your empty slots a week and see what they cost you. Use the tool.
