Answer · A short answer

Should estimators price from packages?

For repeatable work like roofing, siding or standard installs, yes. Price from a small set of defined packages with a controlled list of options. Estimators stop rebuilding the same proposal from memory, quotes go out faster and read the same whoever wrote them, and judgement goes where it pays: the property and the customer.

The problem packages solve

When every estimator prices their own way, you are selling five slightly different companies. Proposals take longer, prices drift, and production gets jobs that were sold with promises nobody wrote down.

Packages replace that with one product line: for example, Roofing Packages A, B and C, each a defined system, and a fixed list of options such as upgraded shingles, decking replacement, ventilation, flashing, skylights, gutters, insulation and warranty tier.

What stays with the estimator

Packages do not turn estimators into order-takers. They take the routine choices off their plate. The estimator still reads the property, spots what the photos missed, understands what the homeowner actually wants, and picks the right package and options.

Anything outside the packages is still possible. It is just priced deliberately, not improvised.

Packages need a packet

A package is only as good as what the estimator knows before the drive. Send a standard packet ahead of every visit: customer, project type, address, source, intake notes, photos, measurements if available, past contact, property details and the appointment time.

That means intake has to collect the same facts every time. The eight intake questions are where the packet starts.

When not to use them

Custom renovations and commercial bids are not package work. There, standardise the parts underneath instead: labour assemblies, productivity rates, material factors, markup, exclusions and contingency, with review scaled to the size and risk of the bid.

Start small. Pick the job you quote most often, write down the two or three ways your best estimator prices it, and turn those into your first packages. Add more once the first ones hold.

The intake questions that feed every packet. Copy the intake and routing rules.
