Answer · A short answer
When should you send staff home early?
Send staff home when the covers you have at a set check time are clearly below what you forecast, and the bookings still to come will not close the gap. The rule should be written before the shift starts: when you check, how far below forecast triggers a cut, which role goes first and who makes the call. Then it is a decision, not a feeling.
Start from the forecast
You cannot judge a quiet night without knowing what you expected. If tomorrow's covers are forecast by daypart, and the rota is built from that forecast, then a cut is simply the answer to one question: are we well below the number we staffed for?
Without a forecast, managers cut when the room looks empty, which is often too late, or never, because nobody wants to be short if a rush comes.
Pick fixed check times
Choose one or two moments in each shift to look at the numbers: covers so far, bookings still to arrive and the walk-ins you usually see after that time. Check at the same time every day so the decision is consistent across managers and locations.
Write the trigger and the order
Here is an example. If covers by the check time are below a set share of forecast, and no large booking is still to come, send home one server, then one cook. If covers are well above forecast, keep the closer on or call the on-call person.
Set your own thresholds from your own history. Decide who goes first in advance, by role and by who opened, so the call is fair and quick.
Record it and review it
Write every cut and every extension on the day's sheet with the time and the reason. At the weekly review, compare hours worked with the hours your staffing rules called for. If one location never cuts, or always cuts too late, you will see it in the numbers rather than in payroll a month later.
Watch for the opposite problem too. Cutting so hard that service slips costs more than one extra shift.
Covers, prep, staff and cut triggers on one sheet per day. Copy the daily sheet.
